Why Reverse Mentorship Is a Leadership Superpower

In today’s workplace, the best leaders aren’t just teachers—they’re learners, too. Reverse mentorship, where experienced professionals actively seek out insights from early-career talent, is proving to be a powerful way to stay sharp, challenge assumptions, and build more inclusive teams. 

That's why Christy Pambianchi, Caterpillar's Chief Human Resource Officer, spent time with our HR interns and walked away with more than just admiration — she left inspired and re-energized. Here's her reflection:

“After 35 years in HR, I thought I had a handle on what it takes to lead. Then I spent time with some of our interns—and they reminded me that learning never stops.”

LEARN HOW YOUR COMPANY REALLY MAKES MONEY:

One intern asked, “How do we know what really drives value here?” It was a great question—and a reminder that understanding the business model is foundational. When you are new like I am, take time to learn how your company earns, spends, and grows. Read shareholder reports. Ask questions. Connect your work to the bigger picture. I have asked our CFO and strategy lead to tutor me on the financials, the business strategy and the problems we’ve tackled. I ask questions and take copious notes in my effort to seek understanding.

SAY “YES” WITH INTENTION: 

Several interns shared how overwhelming it can feel to want to do everything, whichcan leave you stretched thin – and mediocre at best. 

Approach opportunities that come your way by scaling – what deserves a full“yes”? What needs a “no”? When you say yes, go deep. That’s where real growth happens. 

I’m doing that now, as a new employee.While I want to tackle everything, I’m doing it in steps by prioritizing what I need to know and do first – understand the business – and then identify the priorities I should focus on in my role to support it.

LET YOUR VALUES BE YOUR COMPASS:

We talked about navigating tough decisions—and how values play a role. 

I shared that throughout my career; two things have always seen me through tough times: my personal values and my company’s values. They’re your compass. 

If you’re ever asked to force a tradeoff, pause and consider what’s important to you long term and stay true to what matters. 

As I learn about Caterpillar’s values, I can see that they are very similar to my own, which should make it easy for me to lean on them when the time comes – and it will.

RUN TOWARD WHAT SCARES YOU:

One intern asked how running marathons has shaped my leadership. I’ve completed six marathons while holding C-suite roles and raising four kids. The truth? I hate running and am terrible at it. But with running, you just need good sneakers and the willpower to do it. By making myself do something I’m terrible at, I overwrite how I think about it. When you get to the start line, it’s scary. But I tell myself, I did the training, and I should be able to do this. 

Leadership is the same. You don’t have to love every challenge, but you do have to show up, do the work and trust your training. 

MAKE SPACE FOR DIFFERENT PERSPECTIVES:

Over my career, I’ve been part of some really big transformations. I’ve learned you can’t just plant a flag where you are heading and expect people to follow. Some will, some won’t, and some will nod their heads yes but leave the meeting and do nothing. Sometimes the most powerful change agent is someone who pushes you to see things differently. 

What can you do to create space for others to challenge your thinking and give people a front door – instead of a back door – to voice concerns or offer alternatives? 

I’m trying to do that in my new role and find the people who might challenge me and give them space to tell me why they don’t agree.
